ARC 2 — THE CRACK (3:30–7:00) The specific moment it went wrong, not the category. Not "we lost focus" — the meeting, the decision, who said what. Retention beat at 5:30: name the thing you'd do differently, then don't explain it yet. ARC 3 — THE SLOW PART (7:00–10:30) The unglamorous months. This is where you keep or lose the audience: resist summarizing. Specificity is what makes it not a LinkedIn post. ARC 4 — THE PAYOFF (10:30–13:00) Close the cold open loop. What actually happened, versus the story you'd been telling. This lands only if you set it up at 0:40. CTA (13:00–end) — one ask Not "like, comment, subscribe." Ask the question the video earns: "If you're in month fourteen right now — what's the number you're not looking at?" Comments on a video like this are the algorithm signal. WHAT TO CUT IF IT RUNS LONG Arc 1. Every founder over-explains the good part. Two minutes is enough to establish the height of the fall.
