NUMBERS COLD — the non-negotiable
Every number lives in your head, not just on the slide. When a board
member asks "what's CAC by channel," fumbling to the deck signals you're
not running the company. Drill until you can answer any figure without
looking. This is the single thing that holds or loses the room.

ANTICIPATE THE HARD QUESTIONS — write them down and answer them now
  "Why did burn go up while growth slowed?"
  "What changed that you didn't see coming?"
  "Why should we believe next quarter is different?"
The questions you're dreading are the ones they'll ask. An unprepared
answer to a predictable question is what turns concern into doubt.

THE NARRATIVE — acknowledge weakness without losing the room
Not spin, not despair. Name the miss in one clear sentence, own the
cause, then pivot to the specific plan. "We missed Q3 on volume, here's
exactly why, here's what we've already changed." Boards forgive misses;
they don't forgive founders who can't see them.

THE STRUCTURE
  1. The number, stated plainly, before they ask
  2. The cause, owned, not blamed
  3. The plan, specific and dated
  4. The ask, if any

WHAT LOSES THE ROOM
Surprise (they find a problem you didn't flag), and vagueness. Flag the
